So what should you actually do?
If you're a buyer in specialty chemicals, here's my advice—hard-won over years of spreadsheet battles:
- Never evaluate on price alone. Build a TCO model that includes rejection rates, lead time reliability, and admin cost. It takes two hours to set up. It saves you thousands.
- Audit the hidden costs after the order, not just before. Compare your first 3 months with a new vendor against the incumbent. Most people don't do this. The data is sitting in your ERP system. Pull it.
- Trust the people who handle the material. Your production manager knows more about the viscosity of the epoxy than your spreadsheet ever will. Ask them. They'll tell you what the quote won't.
There's something satisfying about a perfectly executed supply chain—when the right material arrives on time, in spec, at a fair price. After all the chasing, the rejected batches, the hidden fees—that's the payoff. And it's rarely found in the cheapest quote.
